How it responds — Adaptive Logic
Four stages: Detect, Diagnose, Decide, Deploy.
The Adaptive Signal Field detects — continuously sensing signals across the system and its environment: anomalies, contradictions, weak signals, tension, before they harden into a problem.
The Friction-Fitness Map diagnoses — interpreting those signals against four states: System Strain, Adaptive Tension, Hidden Misfit, Stable Flow.
The AFS Adaptive Engine decides, then deploys — prioritising a response, weighing trade-offs and constraints, orchestrating execution, monitoring what comes back.
Where it applies — Application Scope
Four operating levels, each a different radius of impact. Foundational stabilises and protects — establishing the basics everything else depends on. Optimizational improves efficiency and removes systemic friction from what already exists. Transformational redesigns — driving change that doesn’t fit inside the current system’s shape. Ecosystemic extends impact past the organisation’s own boundary, into partners, customers, and the environment it operates in.
Portfolio Coherence
None of this runs as a single initiative in isolation. Portfolio Coherence governs change at system level, not initiative level, so a fix in one place doesn’t quietly generate friction in another. It’s what keeps four levels and three stages from becoming four separate change programmes that never talk to each other.

Deploy produces consequences. Consequences are evidence. Evidence is signal. The Adaptive Signal Field is already listening for it — the
